Here are five concrete signs that the roof is already too far along for a smart solar-only decision. Any one of them is worth serious pause. Two or more usually mean the roof should be addressed before or as part of the solar project.

1. The roof is already past the 15-year mark and showing its age

Age alone is not a perfect predictor, but it is a strong starting filter. Many asphalt roofs in higher-heat or higher-UV regions begin to lose performance in the 15–20 year range. If your roof was installed in the early 2010s or earlier and you are now looking at a 25-year solar commitment, the timelines are already mismatched.

Look beyond the calendar. Granule loss that has exposed the asphalt, widespread curling or cupping, brittle shingles that crack when walked on, and repeated minor repairs are all visible evidence that the surface is in the later stages of its life. Adding a long-lived generating system on top of a surface that is already declining simply schedules a future removal-and-reinstall cycle.

2. There is a history of leaks or soft spots—even if they were “fixed”

A roof that has already leaked once (or twice) has told you something about its current condition and about the quality of the underlying details. Soft decking, stained sheathing, or areas that feel spongy underfoot are structural warnings, not cosmetic ones.

Solar mounting requires penetrations and adds load. A roof that has already demonstrated water intrusion or compromised decking is a poor candidate for new holes and additional weight. “We patched it last year” is not the same as “the roof is sound for another 20 years.”

3. A proper inspection uses soft language instead of clear remaining-life language

If the person evaluating the roof is primarily motivated to sell solar, the language tends to stay optimistic. An independent or roofing-focused inspection that is not tied to the solar sale is more likely to give you the unvarnished version.

4. The roof has complex geometry, multiple penetrations, or known weak details

Valleys, skylights, chimneys, unusual hips and ridges, and older flashing details are common failure points even without solar. Adding an array increases the number of penetrations and the difficulty of future repairs. On a roof that is already aging, these details become higher-risk locations for leaks once the solar equipment is in place.

When the existing roof is already fighting geometry and detailing problems, the cleaner long-term path is usually a full replacement that can be designed with the solar mounting system in mind rather than forcing new equipment onto a compromised surface.

5. The math only works if you ignore the future removal cost

Run the simple comparison. Estimate the cost of a proper reroof today. Then estimate the cost of removing and reinstalling a solar array in 8–12 years if the roof fails while the panels are still under warranty. Add realistic labor, potential roof repairs at that future date, and the hassle of coordinating two trades again.

If that future number is large relative to doing the roof correctly now, the “install solar on the existing roof” path is carrying a hidden cost. Many proposals simply omit this scenario. Treating it as a real possibility—especially when any of the first four signs are present—changes the financial picture.

What to do when you see these signs

You do not automatically have to abandon solar. You have three practical options:

  • Replace the roof first, then install solar on a clean, warrantied surface.
